Fast Toward What? Why Speed Without Direction is Just Expensive Chaos

Velocity, AI tools, and automation don't matter if you're building the wrong things. The difference between outputs and outcomes is the difference between busy and effective.

Your team shipped 47 stories last sprint. Congratulations. Did any of it matter?

The most dangerous lie in engineering leadership is that speed equals progress. It doesn’t. Speed is an output. Impact is an outcome. Most teams have no idea which one they’re optimizing for.

1. The Velocity Trap

Teams obsess over velocity. Story points. Sprint burndowns. Cycle time. These are outputs. They measure how fast you’re moving. They say nothing about whether you’re moving in the right direction.

I’ve seen teams adopt AI-assisted development, automate their pipelines, and cut cycle times in half. They celebrated. Then they looked up and realized they’d shipped a quarter’s worth of features nobody needed.

AI tools make this worse, not better. Copilot, Claude, automated pipelines. They’re accelerants. If you’re building the right thing, they’re force multipliers. If you’re building the wrong thing, they just help you build the wrong thing faster.

A team going 100 mph off a cliff is not high-performing. It’s a disaster with good metrics.

2. Outputs vs. Outcomes

The distinction is simple. An output is what you deliver. An outcome is what changes because you delivered it.

Joshua Seiden put it clearly in Outcomes over Output: an outcome is a change in human behavior that drives business results. Not a feature. Not a system. A behavior.

Take the ERP example. A team delivers a new ERP system on time and on budget. Executives shake hands. The project manager updates the status to green. That’s the output.

But the reason you built the ERP was to reduce the time finance spends chasing data from five days to five minutes. If the finance team still spends five days gathering data after the ERP goes live, the project failed. Full stop. It doesn’t matter that you shipped on time. You delivered an output without an outcome.

Now flip it. Say your team automates a deployment pipeline. Deploy time drops from 45 minutes to 3 minutes. That’s the output. But the outcome? Engineers stopped dreading Fridays. They shipped more frequently because deployments weren’t terrifying anymore. Bug reports dropped. Customer satisfaction went up. The pipeline was the output. The cultural shift was the outcome.

3. The SAFe Illusion

Here’s one I’ve seen play out more than once.

A VP says: “We need better visibility into what teams are working on.” Fair request. The organization responds by implementing SAFe. Full ceremony stack. PI planning. Capacity boards. A small army of Scrum Masters. Twelve weeks later, it’s live. Output delivered.

But did they actually get visibility? Or did they get the appearance of visibility wrapped in Jira dashboards that nobody reads?

The outcome the VP wanted was simple: the ability to see what’s in flight and adapt quickly when priorities shift. SAFe might deliver that. Or it might create a new layer of process that slows teams down, generates busywork, and trains people to game metrics just to survive standup.

Here’s the test. After implementing the framework, can the VP answer “what should we stop doing?” with confidence? If not, you delivered an output without an outcome.

The outcome was never “implement a framework.” It was a change in how leadership makes decisions. Process is not progress. Frameworks are tools, not solutions.

4. How to Shift the Conversation

This is fixable. But it starts with how you frame the work.

Before any initiative, ask one question: “What human behavior will change when this ships?” If you can’t answer that, stop building.

Use the “so that” test. Reframe every feature request. “We’re building X so that Y happens.” If Y is another output (“so that we have a dashboard”), keep asking “so that what?” until you hit a behavior change or a business result. “So that we have a dashboard” becomes “so that product managers can kill underperforming features within a week instead of a quarter.” Now you know what success looks like.

Hold reviews around outcomes, not demos. Don’t ask “what did you ship?” Ask “what changed because of what you shipped?” If the answer is nothing yet, that’s fine. But the question keeps the team pointed at impact.

Own this as a leader. This isn’t your team’s problem. It’s yours. Engineers build what you tell them to build. If you measure outputs, they’ll optimize for outputs. If you measure outcomes, they’ll find the shortest path to impact. That’s what good engineers do when you point them in the right direction.


Before you celebrate how fast your team is shipping, ask: fast toward what?

Next sprint planning, try something. Don’t ask your team what they’ll build. Ask them what they’ll change.
